World-Class Quality Program

This plan translates our ambition into an execution system that can be sustained release after release.

Mission

Build and operate SDETKit as a globally trusted quality platform by combining:

  • deterministic engineering quality gates,
  • product-grade user experience standards,
  • operational excellence for releases,
  • and an evidence-driven improvement loop.

Excellence pillars

1) Product reliability and correctness

  • Keep policy and gate contracts explicit and machine-readable.
  • Enforce high-signal tests on every lane (unit, integration, contract, and regression).
  • Track escaped-defect classes and add targeted prevention tests for every class.

Targets

  • Mainline unit + integration pass rate: >= 99% rolling 30-impact.
  • Change failure rate: < 5%.
  • Mean time to restore (MTTR) for release regressions: < 60 minutes.

2) Developer experience and contribution velocity

  • Keep local workflows simple (make, nox, and CI parity lanes).
  • Maintain high-quality docs for onboarding and migration paths.
  • Reduce cognitive load with clear product surfaces and compatibility guidance.

Targets

  • First successful local run for new contributors: < 30 minutes.
  • PR impact time (open to merge): < 24 hours median.
  • Documentation freshness SLA: critical docs updated within 48 hours of behavior change.

3) Security, trust, and governance

  • Treat security checks as release prerequisites.
  • Maintain auditable evidence bundles for major delivery milestones.
  • Keep governance policies visible and automatically enforced where possible.

Targets

  • Known critical vulnerabilities on default branch: 0.
  • Security baseline drift remediation: < 72 hours.
  • 100% of production-impacting releases with attached evidence pack.

4) Release excellence and market readiness

  • Standardize release readiness criteria across all bundled offerings.
  • Preserve semantic version discipline and compatibility notes.
  • Publish clear changelogs and release narratives with measurable outcomes.

Targets

  • Release readiness gate completion before tag: 100%.
  • Post-release rollback rate: < 2%.
  • Time from merge-ready to tagged release: < 2 hours for routine releases.

Kickoff progress (initial pass)

  • KPI dashboard baseline published: docs/artifacts/world-class-kpi-dashboard-baseline.md.
  • Release-critical ownership map published: docs/artifacts/world-class-release-ownership-map.md.
  • Next focus: quality-gate audit and flakiness hotspot burn-down.

Operating cadence

  • Weekly quality review: inspect failures, flakiness, and lead-time trends.
  • Biweekly platform hardening: tackle top technical debt and test gaps.
  • Monthly trust review: security/governance posture and evidence completeness.
  • Quarterly strategy checkpoint: reassess targets against market outcomes.

Execution plan

Immediate execution checklist

  • Stand up a KPI dashboard for reliability, velocity, and trust with named owners.
  • Run a full quality-gate audit and enforce a single minimum bar in CI.
  • Assign owners for every release-critical workflow and publish the ownership map.
  • Triage and remove top flakiness and mutation-survivor hotspots.
  • Expand integration and contract coverage for highest-risk product paths.
  • Automate evidence-bundle generation for every release candidate.
  • Publish benchmark deltas to prove measurable quality gains.
  • Turn on proactive quality alerts with SLO-based escalation rules.
  • Package and socialize a reusable "world-class release" playbook across offerings.

Completion criteria

  • KPI dashboard is live, reviewed weekly, and used in release decisions.
  • CI enforces standardized quality gates with no manual exceptions.
  • Release candidates include evidence packs by default.
  • High-risk lanes show reduced flakiness and improved lead-time predictability.

Decision rules

  • No release when critical gates are red.
  • No recurring incident class without a prevention test and owner.
  • No major product claim without evidence artifact support.
  • No quality metric without a documented threshold and review cadence.

Definition of world-class for SDETKit

SDETKit is world-class when quality is:

  • predictable (low variance outcomes),
  • provable (evidence-backed claims),
  • scalable (works across bundles and teams),
  • and market-visible (users feel reliability and trust immediately).
